The Identity Crisis: How AI is Remaking the Consulting Industry

Consulting firms are racing to rebrand as "AI-native" entities, blurring the lines between traditional advisory work and technical implementation. As firms like KPMG, PwC, and McKinsey pivot to embed AI into their core operations, they face a fundamental question: are they truly becoming technology companies or just changing their pitch?

The Identity Crisis: How AI is Remaking the Consulting Industry

The shift is driven by client demand for tangible results—tools, systems, and ongoing support rather than static research decks. This evolution has forced firms to overhaul their recruitment and internal structures. Accenture and EY have added over 100,000 technologists combined in recent years, while PwC introduced its first-ever engineering career track. Internally, the day-to-day for consultants has moved from manual data gathering to technical validation and AI-assisted development.

The Tension Between Identity and Execution

Despite the aggressive rhetoric, industry experts argue that the transformation is uneven. While BCG and McKinsey report that AI and tech-focused services now account for roughly 40% of their revenue, many firms remain far from the frontier of what AI can actually achieve. Critics note that most consultants are not coders, and the current application of AI often leans on basic generative tools rather than the agentic systems that could drive deep organizational change. Furthermore, firms face a strategic pricing risk: positioning themselves strictly as technology providers could erode the premium fees associated with traditional, high-level advisory work. Ultimately, the consulting sector is attempting a delicate balancing act—integrating deep technical execution while struggling to maintain the trusted, high-value identity that has defined the industry for over a century.
